How to Convert Gym Enquiries into Members: A Lead Follow-Up System

Most gym enquiries are lost to slow replies, not price. A simple system for walk-ins, Instagram DMs and Google enquiries: reply times, trials, scripts and the numbers to track.

Every gym owner knows the feeling: a busy month of enquiries and a quiet month of new joins. The people who asked were interested. Most of them simply never heard back in time, or heard back once and then never again. This guide sets out a follow-up system any gym in India can run, with or without software.

Why enquiries go cold

An enquiry is someone at their most motivated. That motivation fades within days, and they are often asking two or three gyms at once. Enquiries are usually lost for one of three reasons:

  • The reply is slow. A DM answered the next evening reaches someone who has already visited the gym down the road.
  • Nobody owns it. The front desk thinks the trainer will call, the trainer thinks the owner will.
  • There is no record. A name on a sticky note cannot be followed up on day 3.

Step 1: Capture every enquiry in one list

Enquiries arrive from walk-ins, phone calls, Instagram and Facebook DMs, your Google Business Profile, your website and referrals. Put all of them in one list with the same five fields: name, mobile number, source, what they want (weight loss, strength, a class, personal training) and the next follow-up date.

For walk-ins, a QR code at reception that opens a short form works better than a register. The visitor fills it in while they wait, and the details arrive spelled correctly.

Step 2: Reply within the hour

Set one rule: during opening hours, every new enquiry gets a personal reply within an hour. Outside opening hours, send an automatic acknowledgement and reply first thing in the morning. Speed matters more than a perfect message.

A first reply that works on WhatsApp:

Hi Riya, thanks for asking about Iron Temple. You mentioned weight loss. Would you like to come in for a free trial session this week? We have slots at 7 a.m. and 6 p.m. tomorrow.

It uses their name, repeats their goal, and ends with a specific choice rather than “let us know”.

Step 3: Sell the trial, not the membership

Someone who has trained in your gym once is far more likely to join than someone comparing price lists. Make the trial feel planned:

  • Book a fixed time slot instead of “come any time”.
  • Assign a trainer who greets them by name.
  • Do a short assessment and agree one goal.
  • Show them the plans before they leave, while the session is fresh.

Step 4: Follow a 7-day sequence

After day 7, a short monthly message (a new batch timing, a festival offer) keeps the door open without pestering. Stop as soon as someone says no.

Step 5: Track three numbers

  1. Enquiries by source. Where interest actually comes from.
  2. Trial show-up rate. Trials booked against trials attended. A low rate usually means slots are too vague or not confirmed.
  3. Conversion by source. Members joined against enquiries, for each source.

Put the last one next to what you spend. If ₹10,000 of Instagram ads brings 40 enquiries and 4 members, each member cost ₹2,500. If referrals bring fewer enquiries but convert at three times the rate, a referral reward may be a better use of the same money.

Common mistakes

  • Quoting price in the first message, before the person has seen the gym.
  • Sending the same broadcast to everyone instead of replying to the goal they mentioned.
  • Following up from a trainer’s personal number, so the history leaves when the trainer does.
  • Never closing a lead, so the list fills with people who said no months ago.
