Personal Training Packages for Gyms: Pricing, Session Tracking and Trainer Payouts

How to price personal training as session packages, make sure every session is recorded, and pay trainers fairly for the sessions they deliver.

Personal training is often the most profitable thing a gym sells, and the most argued about. Members say they had fewer sessions than they paid for, trainers say their commission is short, and the owner is stuck in the middle with a notebook. A clear package structure and honest session tracking fix most of it.

Sell sessions in packages, not months

“PT for one month” leaves too much open: how many sessions, how long each, what happens when the member travels. Sell a fixed number of sessions with a validity window instead:

  • 12 sessions, valid for 45 days
  • 24 sessions, valid for 90 days
  • 36 sessions, valid for 120 days

The validity window keeps members coming regularly and stops packages from sitting unused for a year. Make the per-session price fall as the package grows, so the bigger commitment is the obvious choice.

How to price a package

Work up from cost rather than copying the gym next door:

  1. Trainer cost per session. What the trainer earns for one delivered session.
  2. Your share. Space, equipment, front desk and the brand that brought the member in.
  3. Room for the discount. Bigger packages need a lower per-session price that still covers both.

An illustration, not a benchmark: if a trainer earns ₹400 per session and the gym keeps ₹350, a single session costs ₹750. A 12-session package at ₹700 per session (₹8,400) and a 24-session package at ₹650 per session (₹15,600) still cover the trainer in full, with the gym taking the discount.

Record every session the same way

Disputes start when sessions are counted from memory. Pick one way to record a session and use it for every trainer:

  • The member checks in at the gate and the trainer marks the session against that visit, or
  • The member confirms the session on their phone at the end.

Either way, the member should be able to see how many sessions are left and when the package expires. When both sides look at the same number, there is nothing to argue about.

Write down the rules for the awkward cases before they happen: how much notice a member must give to cancel without losing the session, what happens when the trainer cancels, and whether unused sessions can be extended once for a medical reason.

Paying on sessions delivered, rather than packages sold, lines up everyone’s interest: the trainer is rewarded for keeping the member coming back, which is also what renews the package. Settle payouts on a fixed date each month from the same session records the member sees.

Common mistakes

  • Packages with no expiry, which turn into a liability you carry for years.
  • Trainers collecting PT payments directly, outside the gym’s billing.
  • Commission worked out in a spreadsheet nobody else can check.
  • No renewal conversation when four sessions are left.
